The Flow Diagnostic is a 15-day structured process in which I become a temporary external presence inside your business — interviewing key people, observing how work actually moves, and mapping the full system against itself.

I am not looking for what you think the problem is. I am mapping the whole system — the Daily Heartbeat, the Boundaries, the Stress Points, the Flow Integrity, and the Decision Visibility — and showing you the full picture.

The deliverable is an Operational Flow Map — a dynamic, reality-based picture of how your business actually operates — plus a Friction Index that weights every finding by its cost and strategic impact.

Days 1–3

System orientation

I get to know the business — its history, its structure, its people, and the commercial context. I am building a picture of the whole before I start looking at the parts. NDA is signed on day one.

Days 4–10

Deep mapping

I work through all five layers of the Living System Model — Daily Heartbeat, Boundaries, Stress Points, Flow Integrity, and Decision Visibility. Interviews, observation, and process tracing. This is where the real picture emerges.

Days 11–13

Analysis and synthesis

I build the Operational Flow Map and score every friction point on the Friction Index — weighted by its annual cost impact and strategic relevance. I am also deciding what is not worth changing. That is as important as the findings.

Days 14–15

Presentation and handover

I present the findings directly to you — and only you. Clear, honest, no softening. You receive the full Flow Map, the Friction Index, and a prioritised set of next steps. What you do with it is entirely your decision.
